Plenty of traffic and few orders feels like a mystery and is usually a sequence of measurable steps, one of which is much worse than the others. Here is how to find it without spending anything.
Step 1: is the traffic real, and is it yours
Before diagnosing the store, check that the visitors are people who might plausibly buy.
Split conversion by source. Branded search and direct converting well while paid social sits near zero is a targeting problem, not a store problem. Check bot traffic too — a surprising share of low-converting "traffic" on new stores is not human.
The most common wasted CRO budget we see is a store being optimised for traffic that was never going to buy. Diagnose the source mix first — it costs nothing and it changes the whole picture.
Step 2: find the widest gap
Shopify reports sessions, product views, add-to-carts, checkouts and orders. Work out the percentage surviving each step and find the worst one.
Low product view rate means the homepage and collection pages are not getting people to products. Navigation, search, or the collection page itself.
Low add-to-cart means the product page is failing. This is the most common and the most valuable to fix.
Low checkout completion means costs, forms or payment methods.
Step 3: split by device
Run the same funnel for mobile and desktop separately. They frequently fail at different steps, and an averaged funnel hides both.
Step 4: watch people fail
Session recordings, twenty of them, on the step you identified. This is tedious and it is the fastest way to turn a number into a cause. Look for rage clicks, repeated scrolling past something, and people leaving at the same point.
Step 5: read your own emails
The last fifty customer service messages. The question that keeps recurring is the question your store is not answering.
What to do with what you find
Fix structural problems first — the buying choice, where the proof sits, what is above the fold on mobile. Those do not need a test to justify; they are corrections.
Then test the things that are genuinely judgement calls. And be honest about whether your traffic can support a test at all: under a few hundred conversions a month, you are making decisions on evidence that will not settle.
