An upsell in the wrong place does not just fail — it costs you the original order. That makes placement more important than the app.
Where upsells belong
Post-purchase, after payment. The safest and usually the most profitable. The order is secured, so an accepted offer is pure addition and a declined one costs nothing.
In the cart, as a genuine complement. Something that makes the purchase work better — the refill, the accessory it needs, the matching item.
As a pack ladder on the product page. The most effective of all, and not really an upsell — it is the buying choice presented properly.
Where they cost you
On the product page, as an alternative. Showing a different product at the moment of decision introduces doubt. We found exactly this on one store: an accessory sold separately further down the page was competing with the product it sat on.
At checkout, interrupting. Anything that adds a step between decision and payment is expensive.
Irrelevant recommendations. A random bestseller signals that nothing on the page is personalised, which undermines the rest of it.

Test upsell apps against conversion rate, not just AOV. An app that raises average order value while lowering the number of orders can leave you worse off, and the app's own dashboard will not tell you that.
